What if someone asks a question…and I don’t know the answer?

That single thought has silently shaken the confidence of many Scrum Masters

Especially in meetings full of senior leaders, architects, or outspoken team members.

I have seen this fear many times.

A Scrum Master stands in a sprint review.

A stakeholder asks a tough question.

All eyes turn toward the Scrum Master.

Silence, heart rate increases, mind races.

And suddenly, a dangerous belief appears:

If I don’t have all the answers, I will look incompetent.

Here is the truth no one tells Scrum Masters:

Your value is not in knowing everything, your value is in enabling everything.

The moment you stop trying to be the smartest person in the room, you start becoming the most impactful one.

Here are few problems faced by Scrum Masters due to this fear:

  • Feeling pressured to respond immediately, even when clarity is missing
  • Over-preparing for meetings to avoid being “caught off guard”
  • Avoiding tough conversations with stakeholders or leaders
  • Losing confidence when technical or domain questions arise
  • Mistaking ‘not knowing’ as a weakness instead of a learning opportunity

I have coached the Scrum Masters to try these solutions and it worked well:

  • Normalize ‘I don’t know yet’: Leadership starts with honesty, not instant answers.
  • Create learning pauses: It’s okay to say, “Let me check and come back with clarity”
  • Lean on the team’s collective intelligence: Scrum Masters are enablers, not solo problem solvers.
  • Redefine competence: SM competence is about decision-making, facilitation, and trust, not knowing everything.
  • Separate authority from expertise: Stop competing with experts and amplify them.

Remember that

You are not expected to know everything

Saying “I don’t know” builds trust, not doubt

Confidence comes from mindset, not answers

Great Scrum Masters grow by learning openly

Your greatest asset is not knowledge, but curiosity.
